The Client Challenge

Business Process Challenges

A multi-region retail enterprise relied on Power BI for sales reporting, inventory analysis, financial performance tracking, and executive dashboards. As its analytics environment expanded, the organization accumulated multiple workspaces, duplicated dataflows, overlapping semantic models, and inconsistent approaches to data refresh, security, and report development. This made the analytics environment harder to manage and maintain.

The organization needed to move beyond simply migrating existing reports. It needed a more structured analytics foundation that could support consistent business reporting, governed data reuse, reliable performance, self-service analytics, and future AI initiatives.

Key challenges included:

  • Workspace sprawl: Inconsistent ownership, access controls, naming standards, and lifecycle practices.
  • Duplicated data preparation: Multiple dataflows performed similar transformations, increasing maintenance effort.
  • Fragmented semantic models: Similar business metrics were calculated differently, creating inconsistent sales, margin, and inventory definitions.
  • Performance uncertainty: Refresh workloads, report queries, and peak usage were not assessed together.
  • Governance gaps: Data ownership, certification, lineage, and access reviews were not consistently managed.
  • Limited future readiness: The existing architecture needed a clearer path toward reusable data products, advanced analytics, and AI-enabled use cases.
Our Approach

Our Strategic Approach

Softree proposed a structured modernization approach using Microsoft Fabric while retaining Power BI as the primary reporting experience. The architecture connected business sources through Fabric Data Factory and Dataflow Gen2 to OneLake, Lakehouse or Warehouse, governed semantic models, and Power BI reports.

The approach included:

  • Power BI Estate Assessment: Inventory workspaces, reports, models, dataflows, gateways, dependencies, and capacity.
  • Workspace Modernization: Establish domain-based workspaces, ownership, access roles, and deployment practices.
  • Dataflow Modernization: Consolidate duplicated transformations and adopt Dataflow Gen2 where appropriate.
  • Semantic Model Rationalization: Reduce duplication and standardize shared business measures.
  • Fabric Integration: Build governed Lakehouse or Warehouse structures with reusable data pipelines.
  • Governance & Security: Strengthen ownership, permissions, lineage, sensitivity handling, and content endorsement.
  • Performance Validation: Establish baselines for refresh duration, report response, query performance, and capacity behavior before release.
